This week I am writing from a live intervention, not from a finished case study.
A friend and partner in Madrid runs an HVAC company, CLIMA THERMOTECH SL. The public name we want people to remember is Madrid Clima. My role is external CIO on the side, in spare hours while I continue at Bison and Sureva.
What I walked into
The old site was WordPress on climathermotech.es. Lighthouse under fifty. Content behind the real services. The domain sat with a prior gestor through ecuahosting in Ecuador. It took weeks to take control and point nameservers at Cloudflare.
Email was mostly one Gmail inbox with labels. No clean public brand next to the legal name.
What is live now
madridclima.es is Shopify and open. I am the store owner on that path. The password gate is gone. Phone and WhatsApp CTA sit on 610 321 303. The FAQ already says Madrid Clima is the brand and CLIMA THERMOTECH SL is the company.
climathermotech.es is a permanent Cloudflare 301 into madridclima.es. Same origin. The WordPress chapter is closed.
On 13 Sep 2026 WhatsApp access and sync were OK. The Ayentic session on that company WhatsApp has to stay up. If it drops, we re-sync the same day so the pilot can keep learning.
How we track progress
Client-visible progress is a shared Google Doc. Not a GitHub board. They can comment without learning my tooling. I still keep my own ops note elsewhere. The Doc is what Dixon and Frezzia open.
Workspace on madridclima.es is up. Frezzia helped create b2b@, info@, and soporte@. Shopify membership was configured with that. The old climathermotech Gmail stays while we wire forwarding.
What comes next
September is setup and induction on company WhatsApp: history, inbound leads, human reply style, then agents with human escalation. A 30-day trial starts 01 Oct 2026.
I will not invent keyword rankings I did not re-check today. I will not turn private fee talks into a public win. Some storefront SKUs show Sold Out. That is inventory and ops, not a growth metric.
For now this is the honest weekly note: the store is live, the old domain redirects, and the hard part is keeping the human channels warm while the tools catch up.
